Decision Framework for the PMM AI Stack

A decision framework for SaaS PMMs to sort every task in their workflow into "automate," "AI-assist," or "keep human," so AI makes you faster without making you generic.

Almost every PMM I talk to is using AI in some capacity. Very few of them have a system for deciding where to use it.

Something feels repetitive? Throw it at Gemini or Claude. Need a first draft? Prompt away. Boss asking about AI adoption? Screenshot your chat history and call it a workflow.

That feels more like a coping mechanism than a stack.

The PMMs who are actually getting leverage from AI aren't using more tools. They're making sharper decisions about which parts of their job should be touched by AI and which parts should stay untouched. Because the risk isn't that AI makes you slower. The risk is that it makes you average.

Here's the framework I use to sort every PMM task into one of three buckets.

Bucket 1: Automate fully

These are tasks where AI doesn't need your judgment to deliver a usable output. The decision criteria: if the task has clear inputs, a repeatable format, and low strategic risk if the output is 80% good, automate it.

What belongs here:

  • Changelog copy. You have a feature name, a one-line description from the PM, and a target persona. AI can draft this in seconds. You still want a human to review before publishing (a sloppy changelog can confuse customers and create support tickets downstream), but the drafting itself is pure automation territory.

  • Internal launch briefs. The structure never changes: what's shipping, who it's for, what the sales team needs to know, and when it goes live. Feed AI the template and the product context, and you have a working draft before your coffee gets cold.

  • Meeting summaries and call transcript synthesis. AI is better than humans at pulling themes from a 45-minute sales call recording. Let it do the extraction. You do the interpretation.

  • Content format adaptation. Once you have one approved asset (say, a polished LinkedIn post), converting it into an email snippet, a Slack announcement, or a sales one-liner is pure format work. AI handles format. Humans handle message.

The rule: If the output requires less than 5 minutes of human editing to be usable, it belongs in this bucket.

Bucket 2: AI-assist (human leads, AI accelerates)

This is where most PMM work actually lives, and where most people get the balance wrong. These are tasks where AI can do the first 60% of the work, but the last 40% is where the actual value gets created.

What belongs here:

  • First drafts of sales enablement materials. AI can generate a battlecard structure, pull in competitor information, and draft objection responses. But if you ship that draft without layering in what you've heard on actual sales calls, what your win/loss data tells you, and which objections are trending this quarter, you'll get a battlecard that looks comprehensive and performs terribly.

  • Competitive intelligence summaries. AI can monitor competitor websites, track pricing page changes, and flag new feature announcements. That's the monitoring layer. The intelligence layer (what this move actually signals about their strategy and how it should change your positioning) requires a human who knows the market.

  • Persona-specific content variations. You've nailed the messaging for your primary ICP. Now you need versions for the technical buyer, the economic buyer, and the end user. AI can generate those variations fast. But you need to review every single one, because AI doesn't know that your technical buyers hate ROI framing and your economic buyers tune out the moment you mention APIs.

  • Blog post first drafts. AI gets you from blank page to rough structure in minutes. Worth it. But the hook, the specific examples, the point of view that makes someone stop scrolling? That's your job. AI writes sentences. PMMs write arguments.

The rule: Use AI to eliminate the blank page problem, then treat everything it produces as raw material, not a finished product.

Bucket 3: Keep human (AI adds noise, not signal)

This is the bucket people don't want to hear about. Some PMM tasks get worse when AI touches them. Not because AI is bad at them, but because the value of these tasks comes specifically from human judgment, market intuition, and the messy context that lives in your head and nowhere else.

What belongs here:

  • Positioning decisions. Which market category do you compete in? Who is your real ICP? What's the one thing you do better than anyone else? AI can generate a dozen positioning statements in 30 seconds. All twelve will be plausible. None of them will be right, because "right" depends on your sales team's pipeline data, your founder's strategic bets, your competitive landscape, and the politics of your pricing model. Positioning is a judgment call. AI doesn't have judgment.

  • Win/loss analysis interpretation. AI can transcribe the calls and even tag the themes. Useful. But deciding that "the real reason we lost that deal wasn't pricing, it was that our onboarding experience scared off the champion" requires pattern recognition across dozens of conversations, context about the deal, and an understanding of what the prospect didn't say. That's a PMM skill, not a prompt.

  • Strategic narrative and category story. If you're building the story of why your company exists and what category you're defining, AI will give you something that sounds polished and means nothing. Category narratives require conviction. They require a point of view about how the market is broken and why your approach is the fix. AI doesn't have convictions. It has token probabilities.

  • Stakeholder alignment and prioritization. Which launch gets Tier 1 treatment? Which persona do we build for first? Where does the PMM team spend its next quarter? These are resource allocation and political decisions. No prompt handles that.

The rule: If the value of the task comes from the decision and not the output, keep it human.

How to build your actual stack

Stop collecting tools. Start with the framework above and map your weekly tasks into the three buckets. You'll probably find that 20 to 30% of your time goes to tasks that can be fully automated, 40 to 50% goes to AI-assisted tasks, and the remaining 20 to 30% should stay completely human.

The practical setup for most PMM teams:

For Bucket 1 (full automation):

  • One good LLM (Claude or Gemini) with saved prompts and templates

  • A transcription tool for calls (Otter, Fireflies, or similar)

  • A simple automation layer (Zapier or Make) to connect triggers to outputs

  • That's it. You don't need seven tools.

For Bucket 2 (AI-assisted):

  • The same LLM, but with better inputs

  • Feed it your positioning doc, your competitive intel, your persona definitions, and your brand voice guidelines before you ask it to produce anything

  • The quality of AI-assisted output is 80% determined by the quality of your strategic inputs

  • Vague prompt, vague output. Every time.

For Bucket 3 (human only):

  • Your brain, your sales team's insights, your customer interviews, and a whiteboard

  • These tasks don't need tools. They need thinking time.

  • Protect that time aggressively, because AI adoption has a sneaky side effect: it makes you feel like you should be producing something every minute

  • The most valuable PMM work often looks like staring at a wall for 20 minutes and then writing one sentence that changes the entire pitch

The real point

The PMMs who will matter over the next few years aren't the ones who adopted AI first. They're the ones who figured out where AI helps and where it quietly makes things worse.

AI handles volume. Humans handle judgment. The stack is just the infrastructure that keeps those two things in the right lanes.

Build accordingly.
